AI Readiness Scorecard: Rate Your Organization in 10 Minutes

This scorecard is the fastest way to get a directional read on your organization’s AI readiness. Ten questions, two per dimension, scored on a 0-2 scale. It won’t replace a comprehensive assessment, but it will tell you within ten minutes whether you’re ready to start evaluating AI use cases, whether you have obvious gaps to address first, or whether you need the full AI readiness assessment before proceeding.

The scorecard covers the same five dimensions as Seampoint’s full framework (data, governance, workforce, infrastructure, strategy) but compresses each dimension to its two most diagnostic questions. These aren’t the most detailed questions. They’re the questions whose answers most reliably predict whether the full dimension will score high or low.

The Scorecard

For each question, score your organization: 0 (No / Not at all), 1 (Partially / In progress), or 2 (Yes / Fully in place).

Data (Questions 1-2)

1. Can you identify and access the specific data your highest-priority AI use case would need, through existing systems and APIs, without manual extraction?

This question tests both data awareness (do you know what data the AI needs?) and data accessibility (can you actually get to it?). A “0” here means either you haven’t defined an AI use case specifically enough to identify data requirements, or the data exists but isn’t reachable without significant manual effort.   • 0: We haven’t identified specific data needs, or the data we need isn’t digitized or accessible
  • 1: We know what data we need and some of it is accessible, but significant gaps or manual steps remain
  • 2: The data we need is identified, accessible through existing systems, and we have a reasonable understanding of its quality

2. Has anyone in your organization formally evaluated the quality of the data an AI application would use?

Not general data governance. Specifically: has someone profiled the data for completeness, accuracy, and consistency against AI requirements? A “0” means data quality is assumed rather than measured. Our data quality for AI guide covers what this evaluation involves.

  • 0: No formal data quality evaluation has been done
  • 1: Some data quality work has been done, but not specifically for AI use cases
  • 2: Data quality has been assessed specifically for our target AI application, with documented findings

Governance (Questions 3-4)

3. If your AI system produced a wrong output that reached a customer or affected a business decision, is there a named person accountable for the outcome and a defined process for catching and correcting the error?

This question combines accountability and oversight, the two governance capabilities that most directly predict whether an AI system can operate safely in production.   • 0: No one is specifically accountable for AI outputs, and no error-catching process exists
  • 1: We have informal accountability (someone would handle it) but no documented process
  • 2: There is a named owner for AI system outcomes and a documented process for error detection and correction

4. Have you assessed your AI use cases against relevant regulations (EU AI Act, industry-specific requirements, data protection laws)?

Regulatory compliance is binary at the basic level: either you’ve checked, or you haven’t. A “0” doesn’t necessarily mean you’re non-compliant. It means you don’t know, which carries its own risk. The EU AI Act compliance checklist provides the specific assessment framework.

  • 1: We’re aware of relevant regulations but haven’t conducted a formal compliance assessment
  • 2: We’ve mapped our AI use cases to applicable regulations and identified specific compliance requirements

Workforce (Questions 5-6)

5. Do you have people on your team who can evaluate whether an AI system’s output is correct in the relevant domain?

AI systems require domain experts who can catch errors. If nobody on the team can assess whether the AI’s output is right, human oversight becomes theater. This question predicts workforce readiness more reliably than questions about technical AI skills because domain expertise is the harder gap to fill.

  • 0: We don’t have domain experts who could evaluate AI outputs for our target use case
  • 1: We have domain expertise but haven’t thought about how it applies to evaluating AI outputs
  • 2: We have domain experts who understand our target use case and could evaluate AI outputs for accuracy

6. Is your organization generally willing to change how work gets done when a better approach is available?

  • 0: We tend to maintain established processes and are slow to adopt new approaches
  • 1: We adopt change selectively, usually with significant organizational effort
  • 2: We regularly update workflows and processes, and our team is generally open to new tools and approaches

Infrastructure (Questions 7-8)

7. Do your core business systems (CRM, ERP, accounting, project management) offer API access or built-in integrations with other tools?

AI applications need to connect to existing systems. If your systems are closed or require custom point-to-point integration for every connection, the infrastructure cost of AI deployment will be higher than expected. This question is a proxy for overall integration maturity.

  • 0: Our core systems are largely standalone with limited integration capability
  • 1: Some systems have APIs or integrations, but significant gaps remain
  • 2: Our core systems are well-connected through APIs or integration platforms

8. Do you use cloud services (AWS, Azure, Google Cloud, or cloud-based SaaS tools) for meaningful business operations?

Cloud capability is the infrastructure prerequisite for most AI applications. This question isn’t about whether you have a cloud account. It’s about whether cloud services are embedded in your operations enough that adding AI workloads is an extension rather than a transformation.

  • 0: We operate primarily on-premises or on local systems
  • 1: We use some cloud services but critical systems remain on-premises
  • 2: Cloud services are integral to our operations and we’re comfortable adding new cloud-based tools

Strategy (Questions 9-10)

9. Can you name a specific business process where AI could create measurable value, and describe what “success” would look like?

This question tests whether AI interest has progressed from general enthusiasm to specific intent. An organization that can name the process, describe what the AI would do, and define a success metric is strategically ready for the next step. An organization that says “we should be using AI” without further specificity is not.

  • 0: We know AI is important but haven’t identified specific use cases with measurable outcomes
  • 1: We’ve identified potential use cases but haven’t defined specific success metrics
  • 2: We have at least one specific use case with a defined success metric and a preliminary understanding of what it would take to implement

10. Is there an executive sponsor for AI initiatives who has committed to supporting the effort beyond a pilot or proof of concept?

Executive sponsorship that extends past the demo stage is the strongest predictor of whether AI investment will produce sustained value. Pilot sponsorship is easy. Production commitment requires ongoing budget, organizational change management, and willingness to address cross-functional challenges.

  • 0: No executive sponsor for AI, or sponsorship is vague and uncommitted
  • 1: There is executive interest but no formal commitment to specific AI initiatives
  • 2: An executive sponsor is identified with committed support for at least one AI initiative through production deployment

Interpreting Your Score

Total score: 0-6 (Foundation Building) Your organization has significant readiness gaps across multiple dimensions. Investing in AI tools at this stage carries high risk of wasted resources. Focus on foundational work: digitize key data, establish basic governance principles, and identify one specific use case with favorable characteristics (low consequence of error, cheap to verify, clear business value). Total score: 7-12 (Assessment Ready) You have some foundation but notable gaps. You’re ready for a comprehensive assessment but not yet ready for production AI deployment. Total score: 13-16 (Pilot Ready) Your foundation is strong enough to support a well-scoped AI pilot. Select a use case that aligns with your strongest dimensions (if data is your highest score, choose a data-rich use case; if governance is strong, you can consider higher-stakes applications). Total score: 17-20 (Scale Ready) Your readiness foundation is strong across most dimensions. Focus on execution: deploying specific AI applications, measuring results, and building institutional capability for continuous AI adoption. What the Scorecard Doesn’t Tell You

This is a screening tool. It identifies the likely direction and magnitude of your readiness gaps. It doesn’t provide the granularity needed to build an action plan, prioritize specific investments, or evaluate readiness for a particular AI use case.

If your scorecard reveals obvious gaps (any dimension scoring 0), you know where foundational investment is needed without further assessment. If your scores are mixed (some 2s, some 1s, some 0s), the full assessment will clarify which specific criteria within each dimension are strong and which need work. Frequently Asked Questions

Can one person complete this scorecard, or does it need a group?

One person can complete it in ten minutes for a rough directional read. However, individual perspectives have blind spots. An IT leader will score infrastructure high and may overestimate data quality. A business leader will score strategy high and may not know the governance landscape. For a more reliable result, have two or three people from different functions score independently and then compare results. Differences in scores are as informative as the scores themselves.

How often should we redo the scorecard?

Every six months, or whenever you’re considering a new AI investment. The scorecard is fast enough to be a regular check-in rather than a one-time event. Track your scores over time to see whether investments in readiness are producing measurable improvement.

Our score is very different depending on which AI use case we consider. Is that normal?

Yes. Readiness is use-case-specific. Your data might be excellent for customer service AI and inadequate for supply chain AI. Your governance might be well-suited for internal productivity tools and unprepared for customer-facing decision-making. Score the use case you’re most likely to pursue first, then use the full assessment for secondary use cases.

What if we score 0 on governance but high on everything else?

Governance is the most common binding constraint, and a 0 on governance should be treated as a hard stop before production AI deployment. You can experiment and pilot with low-risk AI applications while building governance capability, but deploying AI into customer-facing or consequential processes without governance structures creates risk that technical capability can’t compensate for.
